Training Your Team for a VMware Migration: 2026 Options
Staying on VCF, moving to an alternative, or running both? A practical guide to planning the skills side of a VMware decision in 2026.
Since Broadcom’s acquisition of VMware, every infrastructure leader has had the same item somewhere on their agenda: decide what we do about VMware. Some organizations are committing to VMware Cloud Foundation and deeper licensing; others are migrating to alternatives; many are quietly doing both. What almost everyone underestimates is the skills side of that decision — whichever path you choose, your team’s competencies are the real migration risk.
This guide walks through the three realistic scenarios for 2026 and the training plan each one implies.
Why skills are the bottleneck, not licenses
A platform decision can be made in a quarter. Rebuilding a team’s operational depth takes longer. IT knowledge ages in 18–24 months in the best of times; a platform change compresses that into a cliff. The engineers who could troubleshoot your vSphere clusters half-asleep become, on the new platform, exactly the junior admins you would never have hired for the role.
The cost shows up in three places: incident response slows down during and after cutover, project timelines stretch because every step needs external consultants, and — the quiet one — your best engineers leave when they feel their expertise becoming obsolete without a development path. A migration plan that budgets for licenses and consultants but not for structured retraining is a plan with a hole in it.
Scenario 1: staying on VMware — the VCF 9 path
If your organization is committing to VMware, the platform you are committing to is not the one your team learned. Broadcom has consolidated the portfolio around VMware Cloud Foundation 9 — a full-stack private cloud with vSphere, vSAN and NSX integrated, plus VCF Operations and VCF Automation (the products formerly known as Aria).
The training implications:
- Classic vSphere skills remain the foundation. Teams that are not yet solid on vSphere 8 administration should start there — a course like vSphere 8: Install, Configure, Manage is still the entry point, and everything in VCF assumes it.
- VCF is a different operating model, not a version bump. Administering an integrated stack — lifecycle management across the whole platform, NSX networking as a default rather than an add-on — needs dedicated VCF 9 training for the engineers who will own it.
- NSX competence stops being optional. In VCF, the network virtualization layer is load-bearing. If your team treated NSX as “the thing the network team refused to touch,” now is the time to fix that with structured NSX 4.x training.
A reasonable sequence for a four-person platform team: vSphere 8 consolidation for the newer members, VCF 9 Build/Manage/Secure for the two platform owners, NSX for whoever owns networking — spread over two quarters, not one heroic month.
Scenario 2: migrating off — retraining for the destination
Organizations moving to alternatives (Proxmox, Nutanix, OpenShift Virtualization, Hyper-V, or public cloud) face a subtler skills problem: the market has courses for the destination platform, but not for your migration. A catalog course teaches the target platform as if you were starting fresh; it does not teach the mapping — how your DRS rules, your snapshot-based backup flows, your affinity policies translate.
What works in practice:
- Baseline the destination platform with its standard administration course — the direct equivalent of what your team once did for vSphere.
- Close the mapping gap with a custom program. A custom 2–4 day intensive built around your inventory — your workloads, your backup and DR model, your automation — is where the migration-specific knowledge lives. This is the part no vendor catalog covers, because it is unique to your estate.
- Keep one foot in vSphere until the last workload leaves. Someone still has to run the old platform safely during the transition, which can take 12–24 months. Letting all VMware competence evaporate on day one of the migration decision is a common and painful mistake.
Scenario 3: the honest hybrid
Most mid-sized organizations in 2026 are not making one clean decision. They run production on vSphere, pilot an alternative for a segment of workloads, and revisit quarterly. That is a legitimate strategy — but it doubles the skills surface, and ad-hoc training purchases stop scaling exactly here.
For hybrid estates the useful tool is not a course but a competency plan: a matrix of who must be able to run what, at which depth, by when — covering both platforms and the migration tooling between them. That is the core artifact of skills management, and it turns the quarterly platform debate from opinion into data: we can move segment X because four engineers are certified on the destination; segment Y waits because nobody is.
Budgeting the skills side
Three rules of thumb from organizing these programs across Europe, the Gulf and Oceania:
- Plan 5–10 training days per affected engineer across the transition year — front-loaded for platform owners, lighter for adjacent roles.
- Buy the sequence, not courses. Individual course purchases at list price are where migration training budgets die. A consolidated plan — negotiated as one package across authorized partners — routinely lands 15–30% below list, which is exactly the mechanism behind managed training.
- Measure before and after. A short skills assessment before the program and after it converts “we did the training” into “the team can now do X” — which is what the steering committee actually asked.

Whatever your VMware decision, make the skills plan part of the platform decision, not an afterthought: consolidate vSphere 8 fundamentals now, add VCF 9 or destination-platform training depending on your direction, close the migration-specific gap with a custom program built on your estate, and manage the whole thing as one sequenced, negotiated plan.
